... his own fingers off? I realize it's a Yakuza thing, especially in Yakuza movies, ESPECIALLY in U.S. movies involving Yakuza ... BUT

Wasn't Sato's plan to kill all the Yakuza bosses in that building anyway? Why make amends with guys he wants to whack? Why not just whack 'em and then go around claiming he got their permission to keep his fingers before they died. Who's gonna contest it?

Probably some bullcrap "hardman" image he wanted to keep for his plan to take over as Big Boss. All the other gangsters would see that he first made his sacrifice to the old fogeys on his part, before he made them make theirs.

Or maybe he had no choice when his dumbas hitmen turned up late.

He just wanted to see where the other plate was hidden, notice Sugai only revealed the other plate till AFTER Sato had cut his finger.
